Reframing a fully booked personal training business into a scalable product.

A Business at Capacity

Nicky had built strong demand, but her income was entirely tied to time in the gym. Fully booked and turning away high-paying enquiries, more demand only meant more hours, more pressure, and more fatigue.

The business was working, but without a way to scale, growth came at the cost of burnout.

Approach

The focus was to shift Nicky’s business from time-based income to a model that could scale beyond the gym. Instead of increasing workload, the goal was to capture existing demand through online coaching and structured digital offerings.

The approach was not to add complexity, but to simplify how people could work with her and create a clear path from interest to action.

Product

The product was designed around clarity and ease of action. A simplified funnel, clear offering structure, and low-friction flow reduced decision fatigue, while a streamlined checkout made committing quick and intuitive.

It turns existing demand into structured, scalable revenue, allowing Nicky to earn beyond the gym without increasing workload.

Outcome

Nicky and her partner aligned with the direction after a full strategy walkthrough, however, the project did not move into execution due to budget constraints, risk around shifting away from a familiar model, and a preference for a simpler website solution.

The work surfaced the core issue: the business was limited by a time-based model, with no system to capture demand beyond the gym.
